Replatforming

Do you really need to replatform?

By DEQIO · October 2026 · 3 min read

In short

Replatforming is sometimes the right answer, but it’s often recommended by people with something to sell. Here are seven signs the platform really is the problem, four signs it isn’t, and how to tell the difference before you spend six figures.

Why the question is so often asked by someone with something to sell

Agencies, platform vendors and new hires all have reasons to favour a replatform: it’s a large project, a new partnership or a chance to bring in a familiar stack. None of that makes them wrong, but it does mean you should test the diagnosis independently. If you’re unsure, an Ecommerce Health Check gives you an honest baseline in two weeks.

Seven signs it really is the platform

■  End of life. The platform or version is out of security support, or soon will be.

■  Cost to change. Routine changes take weeks because of how the platform is built, not how the team works.

■  Integration limits. ERP, payments, search or fulfilment integrations are fragile because of platform constraints.

■  Performance. Speed and stability problems persist even after proper optimisation.

■  Total cost trend. Licence, hosting and maintenance costs are rising faster than revenue.

■  Scale. New markets, brands or B2B channels need capabilities the platform can’t provide at a sensible cost.

■  Security. Keeping the platform patched and compliant is becoming a project in itself.

Four signs it isn’t

■  Ownership. Nobody clearly owns the roadmap, so priorities change every month.

■  Agency. The relationship with your agency has broken down, and the platform is taking the blame.

■  Process. Requirements, testing and sign-off are slow or unclear, whatever the technology.

■  Data. You can’t agree on the numbers, so you can’t prove what the platform is costing you.

The cost of getting it wrong

A mid-market replatform typically costs £115K–£230K all-in and takes four to eight months (Elogic Replatforming Cost Index, 2026; converted from US dollars). Add internal time, disruption and the risk to SEO and conversion during the switch. If the real problem was ownership or process, you’ll pay all of that and find the same problems waiting on the new platform.

How to decide

Score yourself honestly against both lists. Then ask the question we use in every engagement: are you ready to decide?

Our Readiness Score looks at whether the problem is clear, criteria are agreed, options are costed (including staying), there’s a client-side owner, and finance has seen a three- to five-year cost range. If several of those are missing, don’t decide yet. Get the evidence first. The free Replatform Decision Checklist walks you through it.
