The most expensive ecommerce decision is usually made with the least evidence
A mid-market replatform typically costs £115K–£230K all-in and takes four to eight months (Elogic Replatforming Cost Index, 2026; converted from US dollars). Yet the decision is often led by the people with something to sell: the agency, the platform, or a new hire who wants their favourite stack.
Sometimes replatforming is right. Sometimes an upgrade, a better agency or clearer ownership would fix the problem for a fraction of the cost. We help you tell the difference.
Is this for you?
■ Your platform is reaching end of life, such as Magento Open Source 2.4.6, which lost security support in August 2026. Read our guide →
■ Your agency or a platform vendor is recommending a move, and you want an independent view.
■ Your board or investors have asked for a clear business case.
■ Your current platform is slowing the business down, but nobody can quantify how much.
■ You’re B2B or multi-site, and integrations with ERP, payments and search make the decision harder.
What you get
✓ Up to eight stakeholder interviews across leadership, ecommerce, finance, operations and IT.
✓ A current-state and requirements summary: what you actually need, separated from what you’ve been told you need.
✓ Options compared: stay and upgrade, or two to three replatform routes, each with cost and total-cost-of-ownership ranges.
✓ Risks for each option and a DEQIO Readiness Score showing whether you’re ready to decide.
✓ A clear recommendation, a 90-day plan and a board presentation.

Why an independent review
We don’t build sites, resell platforms or take referral fees. We’ve run a seven-figure, multi-year enterprise replatform as the client, and led delivery on the supplier side. We know how these decisions look from both sides of the table, and where the costs hide. About DEQIO →
What happens next
If the answer is “move”, we can help you choose the right platform and partner through Platform & Agency Selection, then keep delivery on track with Programme Assurance. If the answer is “stay”, you’ll leave with a 90-day plan to get more from what you have.
Case study
Enterprise replatform for a UK retailer: seven-figure budget, multiple workstreams, international suppliers
“If you can’t explain why you’re replatforming in one sentence, you’re not ready to choose a platform.”

Questions
Will you recommend a specific platform?
Yes, if the evidence supports one. We compare platforms on your requirements and costs, with no partnerships to protect.
What if we’ve already chosen a platform?
We can pressure-test the decision before you sign, which is far cheaper than discovering a problem mid-build.
Do you include total cost of ownership?
Yes: licence, build, integrations, hosting, run costs and internal time, as ranges over three to five years.
Can our agency be involved?
Yes. We often interview your agency as one of the stakeholders.
How is this different from an agency discovery?
An agency discovery usually assumes you’ll build with them. Ours starts from whether you should build at all.
